From 5-Day Waits to Same-Day Approvals: How a Manufacturing Firm Went Digital

500 employees. Paper forms. Email chains with lost documents. Average approval time: 5 days. In 4 weeks, we built a Power Platform solution that slashed approval time to 8 hours — and the shop floor didn't just accept it. They loved it.

The Full Story

The Problem: "Where's My Requisition?"

Ramesh, the Operations Director, pulled out a folder stuffed with paper during our discovery call. "This is last month's purchase requisitions," he said. "Forty-seven of them. Three got lost. Two sat on someone's desk for two weeks while the line was waiting for parts. We lost ₹4 lakhs in downtime because of a missing signature."

The approval workflow was a relic from the 1990s:

  • Worker fills a paper form → submits to supervisor
  • Supervisor signs → walks it to department head
  • Department head approves → finance reviews → 4 signatures total
  • Average time: 5 days. Worst case: 3 weeks.

"We're a modern factory running on paper from the last century. I needed something that worked with how we actually operate — not some ERP that would take 18 months to roll out." — Ramesh, Operations Director

The Approach: Meet People Where They Are

The key insight: 70% of the workers didn't have company email. They communicated on WhatsApp and used shared terminals on the shop floor. A fancy web portal would fail. The solution had to work on their terms.

Power Apps Canvas App

Simple touch-friendly interface for shop floor terminals. One tap to submit. Photo attachment for supporting docs. Works on any device.

Power Automate Flows

Multi-stage approval with conditional routing. Automatic escalation if no response in 24 hours. Teams notifications for approvers, SMS alerts for workers.

SharePoint Backend

Centralized document store with version history. Full audit trail — every approval, every modification, timestamped and searchable.

The Challenges We Overcame

Challenge 1: "I Don't Use Computers"

Multiple shop floor supervisors were in their 50s and 60s. They'd never used a smartphone app for work. One of them told me, "I'll fill the paper — you type it in." I knew if we didn't win these people over, adoption would fail.

How we solved it:

We ran three 20-minute training sessions on the shop floor — not in a conference room. I stood next to the terminal and walked through it. We printed a single-page visual guide in Hindi (the workshop language) and laminated it. Within a week, the most skeptical supervisor was showing others how to use it.

Challenge 2: The Approval Bottleneck Wasn't Technical — It Was Human

One department head was approving requests once a week — every Friday afternoon. That meant a form submitted Monday sat for 5 days regardless. The workflow was fast; the person wasn't.

How we solved it:

We added an automatic escalation rule: if a request sat unapproved for 48 hours, it auto-escalated to the next-level approver with a notification: "Your team is waiting on you." The department head never missed a Friday batch again.

Challenge 3: "What If Someone's Phone Is Off?"

The plant manager was rightfully concerned about single points of failure. What happens if the primary approver is on leave? What if the system goes down?

How we solved it:

We built a delegate system: every approver could designate a backup. If the primary didn't respond in 24 hours, the backup got notified. We also added offline queuing — if the network was down, submissions were stored locally and synced when connectivity returned.

"Last week, a purchase requisition was submitted at 9 AM and fully approved by 2 PM. The parts were ordered the same day. A year ago, that would have taken a week minimum. My plant manager told me this was the best ₹2.5 lakhs we ever spent." — Ramesh, Operations Director

Drowning in Paper Approvals?

If your team is still routing paper forms or chasing email approvals, let's talk. A digital approval system takes weeks, not months.
